Standard Operating Procedure

The SEO Content Engine

Building organic search from zero for an e-commerce brand: a phased playbook using real search data to set priorities, and AI-assisted production with human expert review to execute at scale.

Works for any DTC retail brand: skincare, toys, mattress toppers, home goods.

Framing

SEO is a compounding asset, not a launch channel

A young domain starts with a handful of indexed pages, near-zero traffic, and search engines withholding trust. That's normal, and fixable in a known order.

  • Expect payoff over 2–4 quarters, not weeks.
  • Run it alongside channels that convert today (paid, marketplaces, email).
  • The full build took ~6 weeks of focused work: two humans plus AI production.

Operating principles

Five rules govern every decision

1

Data beats intuition

Every "what to write" and "who to pitch" call comes from harvested search data. When the plan and the data disagree, the data wins.

2

AI makes marginal cost ~0, so build the full topical graph

Don't cut low-volume topics. Volume and winnability decide order, never whether.

3

Two-phase quality

AI drafts go live fast; human experts then add real stories, opinions, and a correctness check. Speed first, depth second.

4

The interlinking graph is the deliverable

Pillars ↔ spokes ↔ glossary ↔ tools ↔ product. 100 orphan articles rank for nothing.

5

Tools and statistics pages are the proven link magnets

Free calculators/quizzes and cited stats roundups earn links; niche gadgets and thin templates barely do. Build linkable assets before outreach.

The SEO Content Engine
3
Hard guardrail

No private data in published content. Ever.

Everything published is written from public research and best practices only.

  • No customer data.
  • No aggregated numbers from your own systems.
  • No third-party data feeds you lack redistribution rights to.

Why it's non-negotiable

Marketplace API agreements typically ban sharing aggregated seller/customer data; your privacy policy makes promises; your legal exposure is real.

What's fine

Public reference material: published rate cards, ingredient regulations, safety standards, cited third-party statistics.

Phase 0

Indexation foundation: fix the mechanical blockers first

  • Human Verify Google Search Console, submit the sitemap, Request Indexing on the top ~8 pages.
  • Human Verify Bing Webmaster Tools (one-click import from GSC). Bing feeds several AI assistants' web results.
  • AI Crawl the site, find every orphan page, wire hub-and-spoke internal links until everything is ≤3 clicks deep.
  • AI Audit for thin or duplicate content; deepen or consolidate.
  • AI Verify one canonical per page, no stray noindex, sitemap lists only live pages, green Core Web Vitals.

Cheap and fast. This is 1–2 days of work that unblocks everything after it.

Research

The data harvest: eight passes, one week, one trial account

Pass 1

Competitor reality check

Pull real traffic for every assumed competitor. Expect surprises: our "main rival" got ~74 visits/month. Reframe around who actually ranks.

Pass 2

What people actually search

Validate volumes. Many hyper-niche terms are near zero; real traffic sits one level up in broader educational and tool terms.

Pass 3

Difficulty × volume matrix

Bucket everything: build-first, strategic pillars, quick wins (KD < ~20), and tiny-volume conversion plays.

Pass 4

SERP-winnability gate

Check who actually ranks before writing. Dodge authority-locked SERPs via long-tail. Forums on page one = beatable.

Pass 5

Competitor backlink anatomy

Which asset shapes earn links, and who links to them: that's your outreach list.

Passes 6–8

Whitespace + long-tail sweep

Adjacent clusters nobody owns, glossary silos from adjacent niches, People-Also-Ask fuel. Re-gate everything new.

Research deliverable

One ranked backlog is the single source of truth

One spreadsheet, one row per topic. This file, not anyone's opinion, decides what gets built and in what order.

Phase 1 · Continuous

The backlink engine: unglamorous, compounding, starts day one

  • AI Build one canonical listing kit: blurbs at 50/100/160 chars, logo, screenshots, categories, founder bios. Everything copy-pastes from it.
  • Human Directory submissions: review platforms, industry directories, community-curated lists. Automation fills forms; a human owns logins.
  • AI Listicle pitches to every roundup found in Pass 5: "You list [competitor's tool]; here's a newer one plus a free sample." Human sends.
  • Human Relationships: podcast guest spots (show notes are dofollow links), resource-page mentions, co-marketing. Package as a one-pager with ready-to-send templates.
  • AI Weekly unlinked brand-mention monitor; convert mentions to links with a friendly ask.

Competitor link equity comes from three sources: directories, "best X" listicles, and free tools. None of it is hard.

Phase 2

Free tools: the linkable assets, shipped before the articles

Three jobs at once: the asset outreach pitches, the interactive element articles embed, and a soft demo of your expertise.

Skincare

Routine builder · ingredient-conflict checker · SPF reapplication calculator

Toys

Age-appropriate gift finder · play-space planner

Mattress / home

Firmness quiz · size-and-fit calculator · wash scheduler

Rules learned the hard way

  • Pure user input only: visitors type their own numbers; public reference data as constants.
  • Fully ungated: gating kills link equity. Optional email capture for a companion download instead.
  • Small batches with an expert panel between batches; fixes fold back into a shared scaffold.
  • Each tool: own landing page + FAQ schema + an embed snippet whose attribution link is a backlink.
  • Product tie-in after the tool answers, never before.

Phase 3

The content engine: four page types, worked cluster by cluster

Pillar guides

One comprehensive guide per topic cluster, 2,500–3,500 words, the hub every spoke links to.

Spoke articles

Focused 1,200–1,800-word answers to one question each, all interlinked with the pillar.

Glossary

Definitional pages for every term in the niche. Individually tiny; collectively the internal-link backbone and what AI answer engines cite.

Comparison + roundup pages

One honest page per competitor plus "best [category]". Tiny volume, near-zero difficulty, highest buying intent. Hand-craft; fairness is the moat.

Phase 3 · Production

Every article: one AI pipeline, three reviewers, one structure

The drafting pipeline AI

Research → outline → draft → self fact-check the central claim → metadata + FAQ schema → auto-insert internal links → commit.

The review panel, before merge

  1. Domain fact-checker: every claim true and current?
  2. Ideal-customer reader: does it answer what a real shopper asks?
  3. SEO editor: structure, links, schema, title, meta.

The structure that ranks

Direct answer in the first 100 words → worked example → embedded tool → current-year freshness section → FAQ block from People-Also-Ask data → links to pillar + product.

Publishing mechanics

Ship in large reviewed batches, pace the sitemap rollout, use 2–3 real authors with profile pages, and kill work that isn't good enough (we held back 10 too-thin gated templates).

The SEO Content Engine

After publish

Expert enrichment now; programmatic scale and PR later

Expert enrichment (rolling) Human

Route each live article through your experts: real stories, contrarian takes, a check that the crux is correct. Fold edits in, bump the updated date. This is the moat over every other AI-drafted blog, and it happens after publish so it never bottlenecks shipping.

Parked: programmatic pages

Only build off a dataset that maps to what customers actually search: demand-first, never "we have data, let's make pages." Revisit after Phases 0–3 prove trust.

Parked: data studies / digital PR

The strongest link magnets, but only from data you may publish. Substitute: a stats roundup built entirely from cited public sources.

Definition of done

You're running the engine when…

  • Search consoles verified; zero orphan pages; canonical hygiene clean.
  • Ranked backlog live; every priority decision traces to it.
  • Listing kit built; submissions and pitches tracked in a runbook.
  • Free tools live, ungated, each with schema and an embed backlink.
  • Every page passed the three-reviewer panel and is wired into the link graph.
  • Expert enrichment queue running; updated dates bumped as edits land.
  • Weekly unlinked-mention monitor scheduled.
  • Nothing published contains customer or private data. Ever.

Then wait for the compounding: rankings and traffic follow over the next 2–4 quarters as links and trust accrue.
